Just released on YouTube is a new campaign from Belgian agency Duval Guillaume, where they changed the operation of schools for a day. Boys went to school to learn. Girls went to school to clean out the toilets and undertake other menial tasks.
It feels to me like a modern-day, marketers version of the Brown Eyes, Blue Eyes experiment from Jane Elliot in the early 1970s. She undertook an experiment in arbitrary discrimination between "underclass" brown eyed people and the upper class blue eyed people. She did it against the fallout of Martin Luther King's assassination. We need something fresh like this today to make sure that we don't tolerate the tolerated, that all girls get to school, wherever they are in the world. Our fallout is last week's shooting of 14 year old Malala Yousafzai in Pakistan, shot because she believes girls should go to school.
Next week I'll be in Antwerp to hang out with Kris Hoet, the Director of Digital at the agency who came up with the idea. I wonder what questions educators might have about how we might harness the power of digital and the savvyness of great marketers to improve learning outcomes for more children?
While sitting in on a seminar on Mental Toughness as a teachable, as well as genetic, attribute, I came across the work of Dutch researcher Nico Van Yperen. Being mentally tough means that we take control of our futures, we enjoy challenges as opportunities rather than threats, and we have deep involvement in meeting our own, personal goals. But if you're a leader, your actions can also be responsible for helping or hindering others' capacity to have mental toughness:
Van Yperen believes it is possible to influence achievement orientation. Generally, one's environment will shape these choices. For example, work settings with a compensation system that identifies and rewards individual performance will encourage a performance orientation.
One that rewards groups of people equitably encourages a mastery orientation.
Managers' comments drawing attention to the task encourage mastery. Comments comparing individuals encourage a performance orientation.
Managers who display their own pleasure when performing the same tasks as their people, encourage mastery. Those who don't, encourage a performance orientation.
Hard working, effective employees are a valuable asset we'd like to preserve. Helping them be satisfied in their work by encouraging a mastery achievement orientation is one way to do it.

Implementing the Wrong Solution
Following on from misdiagnoses, is finding the wrong solution. Learning Management Systems, as described earlier, were the wrong solution to the wrong problem. IT managers were convinced that some IT, instead of some psychology, would help solve the problem of teachers not sharing their work and ideas.
The same's true of those trying to 'protect' young people by not allowing them or encouraging them to post to the open world wide web: the problem is not so much internet predators as the lack of media literacy skills to not put oneself at risk online. The right solution here is not internet filtering or setting school blog platform defaults to 'private', but to set school blog defaults to 'public' and initiate a superb media literacy programme for every student, parent and teacher.
Morten T Hansen's answer is that we need disciplined collaboration, where leaders i) evaluate what opportunities there are for collaboration (where an upside will be created), ii) spot the barriers to collaboration (not-invented-here, unwillingness to help and preference to hoard one's ideas, inability to seek out ideas, and an unwillingness to collaborate with people we don't know very well).

Misdiagnosing the problem
How many schools do we know where leaders want to share good practice between staff but don't know where it is, when the real problem is that people are unwilling to share their good bits of practice?
National resource- and idea-sharing platforms, 'owned' by a Government or commercial organisation, have consistently failed to bring the majority of educators to their doors as the problem they have identified - people don't have anywhere to share - is a misdiagnosis.
The problem, for large numbers of educators, is that they are unwilling to share no matter who, what or where the platform is.
Once you know that this is the problem, one can begin to work out with those people what kinds of environment might encourage them to change their behaviour.

Underestimating the costs
There are environments where people are under the impression that others are just out for their own gain. There is a distrust of “helping the other side”.
Schools might find this in several forms: parents who don't want their children to be in mixed ability classes, where students can help improve each other's capacities; teachers who don't want to share their resources, in case it ends up becoming an ever descending spiral to the lowest quality demoninator in their department or school; students who don't want to share their ideas for a project, lest they "give away their ideas" and let another student gain just as good or better a grade.
Generally, the costs of collaboration are always there, subconsciously or explicitly. The leader's job is working out how much those costs represent for the actors in a potential collaboration, how much the collaboration is likely to bring to them and see whether there is a mental profit leftover for each collaborator. If not, then the costs may be too great, the perception being that collaboration will only go to "help the other side" (and somehow take away from me).

Overshooting the potential value
Sony again made a collaboration slip-up when they went to collaborate with Columbia Pictures in 1989, the idea being that filmmaking and film delivery could be brought together in interesting ways. The problem arises when the films are no good, and any synergy is rendered useless: "Synergy: big wind, loud thunder, no rain." (as cited in Deals from Hell).
When I'm working with startups in a Business Model Generation workshop, inspired by the book of the same name, one of the challenges for them is seeing between who is a potential paying customer and who is a worthwhile partner. The key in partnership is in the name: it should be considered a lifetime commitment, and a partner can never be converted into a client at a later date. Clients are what businesses need, in order to gain results.
In the creative industries, there is yet further questioning of the value of collaboration. The best films (and definitely the easiest filmsets to work on) have one director who just directs. He or she tells people what it is they want. There might be some room for negotiation, or for a "why don't we try it this way", but by and large the director knows what they want and they don't so much collaborate during the shoot as get the thing done before sundown.
I wish it was as easy as that, though. Collaboration is often better than a lone genius going about their art. Gordon Torr spends an entertaining 288 pages struggling between creative examples of where the lone genius has won the day, and creative teams where synergy was the only way to success in Managing Creative People. He never does reach a conclusion, although he does point out that job titles and hierarchy are a key killer of creative potential, something that relates to how collaboration's costs can oft be misunderstood (my next post)...
In an education context, to gain results in the literal or pure learning sense, we need to know who and what resources constitute 'clients', from whom we'll get stuff to enrich our minds, and who we want to view as collaborative partners because the sum of those parts will be greater than the individuals themselves. It's not a given that two people collaborating will offer this secret sauce, so we have to think very carefully about with whom we collaborate, what we get out of it, what they get out of it and the potential for both parties to get something new out of the partnership and collaboration.
Never again should the words "get into some groups" or "partner up" be uttered without some thought by the students, and by their teacher, about who is going to offer whom a genuinely additive partnership for a collaboration.
Rupert Murdoch isn't someone I'd normally have flocked to for advice on how to transform education, but I was delighted when a contact at the EU forwarded me a speech he had delivered to senior government officials from around the world this May.
Murdoch makes some powerful points that speak the language of Government and business, two groups that must be convinced the current conservative and Conservative means of bullying learning into doing better just will not do. Here are some of the most compelling parts:
Every CEO will tell you that we compete in a world that is changing faster than ever. That it is more competitive than ever and that it rewards success and punishes failure to a greater degree than ever before.
In other words, our world is increasingly, and rightly, a world of merit. In such a world, the greatest challenge for any enterprise is human capital: how to find it, develop it and keep it.
No one in this room needs a lecture about how talented people in tandem with technology are making our lives richer and fuller.
Everywhere we turn, digital advances are making workers more productive - creating jobs that did not exist only a few years ago, and liberating us from the old tyrannies of time and distance.
This is true in every area except one: Education.
Think about that. In every other part of life, someone who woke up after a fifty-year nap would not recognize the world around him.

My friends, what we have here is a colossal failure of imagination. Worse, it is an abdication of our responsibility to our children and grandchildren - and a limitation on our future. As Stendhal wrote: "Qui s'excuse, s'accuse".
We know the old answer - simply throwing money at the problem - doesn't work. In my own country, we've doubled our spending on primary and secondary education over the last three decades - while our test scores have remained largely flat. The reason this hasn't worked is that more money has fed a system that is no longer designed to educate - it's become a jobs program for teachers and administrators. And yet we Americans wonder why we have cities like Detroit where nearly half the population can't read and the disadvantaged are on a fast-track to failure.
The mandarins of mediocrity will tell you that the problem is that the kids they are teaching are too poor, or come from bad families, or are immigrants who do not understand the culture. This is absolute rubbish. It is arrogant, elitist and utterly unacceptable.

If we knew we had a gold mine on our property, we would do whatever it took to get that gold out of the ground. In education, by contrast, we keep the potential of millions of children buried in the ground.
Fortunately, we have the means at our disposal to transform lives.

Technology will never replace the teacher. What we can do is relieve some of the drudgery of teaching. And we can take advantage of the increasingly sophisticated analytics that will help teachers spend more time on the things that make us all more human and more creative.
Let me be clear. What I am speaking about is not the outline of some exotic, distant, fictional future. Everything I have mentioned is something I have seen in the here and now.
We often talk about how important it is for organisations to be agile and to knit learning into the fabric of daily life, and then produce large, unwieldy processes and technologies for making this happen. I'll be presenting, provoking and setting participants off on a 100 hour journey to revolutionise the way their organisations learn, the way THEY learn, in my session at Learning Technologies 2011, January 26th (tag: #LT11uk).
We'll take a look at how organisations which already are nimble, creative and dedicated to learning are doing this effectively and see what we can learn from them.
Most of the companies and tech start-ups that we admire for their speed to market and smart solutions to real problems see learning as a crucial part of their DNA. Even if the return on investment of time, energy and opportunity cost comes months and years later, if at all, learning is at the core of every great new idea.
I'm going to draw on my experience with large corporations, small start-ups and the education sector, examining what can happen when learning ceases to be something that’s done to you and becomes something you live every working day.
Learning is not about training courses, nor is it measured in in-service days.

Success with digital media for museums, education and cultural organisations isn't about scrambling to sign up to the latest fads, those teasmades of technology, and more about attitudes of organisations and the individuals within them. What are the handles we can grab hold of to begin or better develop our journeys into digital media use in the world of exhibition, performances or engagement of new audiences?
It tries to make a few points, some more successfully than others, no doubt. Key amongst them:
how to institutions do better what is now so easy for everyman to do?
is there anything to be learned from the world of startups where coming up with a compelling problem that needs solved?
what are the problems museums manage to solve? Do they need to think in that way at all?
what potential is there for cultural organisations to open themselves up to new audiences by tackling the same content and ideas in alternative ways and on different platforms?
If I said that your worst solutions for the challenges you're facing might just be your best way out of a tight spot, would you believe me?
When you ask a room of teachers (or any professional for that matter) to come up with their "best" solutions to a problem you often tend to get great ideas, but not always the best ones. They can be contrived and almost always involve some self-censorship from the team: people don't offer anything up unless they feel, explicitly or subconsciously, that it will get buy-in from the rest of the team or committee.
At a time when education budgets have never been smaller, and are only going to get smaller, this kind of thinking that defaults to the "old ways" of doing things - expensive committees, organisations, meetings, 'experts' - just won't cut it any more.
But ask people for their "worst" solutions to a problem and people tend not to hold back at all - laughs are had and the terrible ideas flow. And while the initial suggestions might feel stupid, pointless or ridiculous to the originating team members, these awful ideas can take on a spectacular new lease of life in the hands of another, unrelated group.
By insisting on a "yes and" approach, rather than a "yes but" approach, a fresh set of eyes can turn these "worst" ideas into the ones that will save money, improve service, or make people happier in the workplace.
On Friday last week I used this exercise with Scottish Borders Council who, like every public body in the UK, are seeking creative ways to maintain the quality of their services for millions of pounds less (they're already top of the charts in terms of their efficiency in delivering the quality services they do). The results were brilliant, and I've challenged the 160 or so leaders, from across education, roads, infrastructure, health, social work etc that I was working with, to share their ideas on a team forum and then put their ideas into action by Christmas. Some of the best worst ideas were:
Reduce cleaning costs by scrapping school cleaners. Instead, we'll get the students to clean the 2 square metres around the area in which they are standing at 2pm every day.
Reduce the costs of maintaining school grounds by no longer using Council environmental services. Yes, and we'll get students to swap the neat lawns for some self-grown fruit and vegetables, leading to cheaper, better and fresher produce in school meals while also teaching youngsters about crop cycles and basic biology. We could even generate some extra money by selling extra produce to the community, or generate good will by giving it away to those families who occasionally struggle with the bills.
Reduce the money spent on transporting children to school by stopping taxi runs from remote areas. Yes, and we'll seek out parents to get some regular carsharing started. And we can make a feature of the diverse locations our students live in to create a massive start-of-term expedition to explore the area on foot, and see how close and how far students live from school.
Improve the quality of service provision by forming a committee made up of everyone in the community - you can call in to local radio and share who you think has made the biggest improvement in your local services (the refuse collector who always replaces the lid on your bin and cleans up rubbish, for example), but the result is given anonymously. That way, everyone in the Council thinks it might be them and adjusts their behaviour accordingly.
How one 'stupid' idea could save £12.5m a year
I don't know the precise figure spent on fruit and vegetables, cleaning and gardening throughout schools in the UK, but these ideas, applied nationally, could have a positive effect on what and how students learn, as well as saving at least a few million (window cleaning alone is £25,000 a year in one English borough, which nationally would lead to a saving of at least £12.5m a year).
The inspiration to use this exercise came from Tina Seelig's great book, Things I Wish I Knew When I Was Twenty, a manual if ever there was one of creative ways of getting others, and yourself, to look at your school, business or parenting. Why not try it in your next Council or school session, and see how you can make services better for eveyone for less.
